Why Your Water Softener Stopped Working in North Texas

A water softener rarely dies all at once. It fades. Soap stops lathering the way it did, spots come back on the glasses, the shower door films over again, and somewhere in there people start adding more salt in the hope that it helps. By the time anyone calls, the unit has usually been failing for months.

Most of those calls are not a dead softener. They are a specific component at the end of its service life, and the difference between those two diagnoses is often a thousand dollars. Here is how to tell which one you have, based on what your system is actually doing.

Why Does Hard Water Come Back When the Softener Is Still Running?

Hard water returning while the unit appears to be working points to three likely causes: the resin is exhausted or fouled, the brine tank has formed a salt bridge so no brine is reaching the resin, or the bypass valve was left open after service. All three produce the same symptom at the tap and all three need a different fix.

The bypass valve is worth checking first because it costs nothing. Any plumbing work near the unit can leave it open, and a softener in bypass is a sealed tank the water never enters.

Salt bridging is next. If the salt level in the brine tank has not dropped in weeks, push a broom handle down through it. A hardened crust forms a false floor with an air gap underneath, so the tank looks full while no brine is being made at all. Break the crust, and the unit often recovers on its next cycle.

If neither of those is the cause, the resin itself is the likely suspect, and that is a question of age.

How Long Does Water Softener Resin Actually Last?

Standard 8 percent crosslink resin typically lasts 8 to 12 years, and higher-grade 10 percent crosslink resin lasts 12 to 15 years or more. On well water carrying iron and manganese, that drops to roughly 5 to 10 years against 10 years or more on municipal supply. Those figures come from published 2025 and 2026 industry sources, and they hold up against what we see in the field.

Three things shorten resin life, and two of them matter enormously in North Texas:

  • Iron. Iron above roughly 2 parts per million coats the beads and can stop the softening process entirely. One 2026 source puts the reduction in resin life at 40 to 60 percent at that level. On a private well with iron, this is the single biggest factor.

  • Chlorine. Chlorinated municipal supply has been reported to cut resin life by 30 to 50 percent, because chlorine attacks the structure of the beads themselves. This is a city-water problem rather than a well problem.

  • Undersizing. A unit too small for the household's hardness and usage regenerates more often, and every regeneration is wear. Undersizing has been reported to reduce longevity by 20 to 30 percent.

This is the reason a softener on a private well should be specified from a lab report rather than a guess. What Do Beads in the Plumbing Mean?

Small amber or clear beads turning up in faucet aerators, toilet tanks or appliance filters are softener resin escaping the tank. That is not a maintenance issue, it is a failed internal component, usually a cracked bottom distributor, a damaged screen, or a deteriorated seal or gasket.

Two things follow from it. The resin bed is now partially empty, so softening performance drops regardless of the resin's age. And the escaped beads travel downstream, where they collect in aerators and in appliance inlet screens. Replacing the resin without finding the failed part just sends the new resin the same way.

Reading the Other Symptoms

Most softener complaints fall into a short list, and each one points somewhere specific.

Salt level never drops

Either a salt bridge, as above, or the unit is not regenerating at all. If breaking the crust does not restore salt consumption, the problem has moved to the control valve or its timer.

The unit regenerates constantly

Continuous or excessive regeneration usually means the valve is failing to complete its cycle properly, or the system is set for far more hardness than it faces. Either way it wastes salt and water and accelerates wear on the resin.

Standing water in the brine tank

Water sitting above the salt points to a drain line restriction, a blocked injector, or a valve that is not completing the brine draw. It is a common failure and rarely means the whole unit is finished.

Salt mushing

A sludge layer at the bottom of the brine tank, as opposed to a hard bridge higher up. It blocks brine flow and generally needs the tank emptied and cleaned out rather than any part replaced.

Water pressure dropped across the house

Often a fouled resin bed restricting flow through the tank, particularly on iron-bearing well water. Pressure loss that appears gradually alongside returning hardness is a strong resin signal.

How Hard Is North Texas Water in the First Place?

Municipal supply across DFW is genuinely hard, which is why softeners here work harder than they would elsewhere. Dallas Water Utilities reports average total hardness around 152 milligrams per liter, about 8.9 grains per gallon. Published city figures put Denton near 200 parts per million, roughly 11.7 grains, and Weatherford near 178 parts per million.

Two cautions on those numbers. They are municipal figures drawn from city water quality reports, and they describe treated surface water rather than groundwater. We could not find a current published source that quantifies hardness in private well water across Wise, Parker or rural Tarrant and Denton counties, so anyone on a well should treat these as context rather than as their own number. The only figure that describes your water is a test of your water.

That gap matters practically. Well water in this region frequently carries iron and hardness together, and the iron is what determines whether a softener alone is the right equipment or whether it needs pre-treatment ahead of it. If your report shows both, the choice between a softener, whole-house filtration and a combination system is a real decision rather than a preference. Repair or Replace?

Resin replacement typically runs 200 to 400 dollars, against 1,200 to 3,800 dollars for a full softener replacement, according to 2025 cost data. That spread is what makes the diagnosis worth doing properly rather than defaulting to a new unit.

The practical rule is that resin is worth replacing when the tank and the control valve are still sound. Control valves are reported to last 15 to 25 years or more depending on brand, which is generally longer than the resin sitting beneath them. So a softener in its second decade with hard water symptoms is more often a resin or brine problem than a valve problem, and replacing the whole system at that point means throwing away a valve with years left in it.

Replacement starts making sense when the valve is failing as well as the resin, when the tank itself is compromised, or when the original unit was undersized for the household and has been regenerating its way to an early death. Sizing is also the moment to fix an equipment mismatch rather than repeat it, and specifying the replacement against a current analysis is what stops the same failure happening again in eight years.
